Jim, the training specialist for a large pharmaceutical company is conducting a six-week managerial training session for middle level managers on effective listening and communication skills. Jim is using a supporting approach (S3) for his manager training sessions. The supporting approach in Situational Leadership (SL II) provides low direction and high supportive behaviors. Jim facilitated the training sessions with supportive behaviors such as frequent breaks where he participated and encouraged socialization. Jim did not have an attendance policy in place for the training sessions, and noted as the class progressed attendance suffered with tardiness and leaving early occurring frequently. It is important for Jim to obtain support from senior management for his training expectations to assure support of his training sessions.
Jim will need to clearly communicate expectations and goals for the training sessions to all participants. He may consider providing information in advance of the training session to attendees on the goals and expectations of the class. It would also be beneficial to be upfront with the group discussing past issues and current changes in the training sessions and expectations for training sessions in the future. Expectations need to include specifics on attendance required to complete the course. A sign in procedure for each session could be utilized to validate attendance. Jim will want to provide attendees with support and encouragement in their progression through the goals of the course. This support would benefit from being provided early in the sessions and consistently throughout the training. Jim will benefit from continuing his highly supportive activities. Soliciting input and feedback from participants will assure their understanding of the subject. Feedback can be obtained in a variety of ways including verbal and written, and should be varied to meet all participants learning needs. Matching the development level specific to the situation of the employees with the appropriate leadership support will allow for the correct amounts of supportive and directive behaviors to optimize employee productivity.
